Pool service is a weekly route where the customer is usually out, the work takes twenty minutes, and success is indistinguishable from doing nothing. Customers cancel in autumn not because the service failed but because they never saw it.
Send the readings
The chemistry numbers are the most under-used asset in this trade. They are already being taken, they take ten seconds to send, and they turn an invisible visit into a documented one.
Blue Water Pools
iMessage
Tuesday service done. Chlorine 2.4, pH 7.5, alkalinity 100 — all in range. Skimmed, brushed the steps, emptied both baskets. Filter pressure's creeping up, so I'll backwash next week.
great, thanks. is that pressure thing anything to worry about?
Totally normal, it just means the filter's doing its job. Backwash resets it. If it climbs after that I'd look at the cartridge, but we're nowhere near that yet.
The forward-looking line is the upsell
"Filter pressure's creeping up" costs nothing, demonstrates attention, and pre-sells the cartridge replacement months before it is needed. When the quote eventually arrives it is the expected conclusion of a conversation rather than a surprise charge.
The green pool
Sooner or later a pool goes green — a heatwave, a storm, a pump failure, a customer away for three weeks. This is a high-anxiety moment, often with a party on Saturday, and it is your best opportunity to demonstrate value.
- Same day: what happened, what you are doing, and a realistic clear-by date. Not an optimistic one.
- Daily photos through recovery. The visible day-by-day change is the most persuasive thing you will ever send a pool customer.
- Say if the date slips, before they notice the water is still cloudy.
- When it clears: a photo, the readings, and one sentence on how to avoid a repeat.
Opening and closing
The two highest-value jobs of the year, and both are scheduling problems — everybody wants opening in the same two weeks. Book them by message six weeks early, offer the specific dates you have, and fill your calendar before your competitors start calling.
Closing is the churn moment: the customer stops seeing the pool, stops thinking about it, and questions the winter service. Send a closing summary — what you did, what is protected, what happens if it is skipped — and book next season's opening in the same thread while the relationship is warm.
Equipment quotes
Pumps, heaters, filters and covers are the margin in this business and they fail without warning. Message the quote with a photo of the failed part, the replacement cost, the energy difference where there is one, and what happens if it waits. Written quotes convert better than driveway conversations here for the same reason they do in appliance repair: the customer needs to show a partner.
What to measure
- Season-over-season retention, and cancellations concentrated at closing.
- Reply rate to the weekly readings message — engagement predicts retention.
- Openings booked before the rush starts.
- Equipment quote conversion when sent with a photo and readings history.
- Green-pool recoveries that end in a cancellation versus a compliment.
